01 · CAC do LTV
Opisz projekt e-commerce lub D2C, w którym samodzielnie liczyłeś i optymalizowałeś relację CAC do LTV. Jakie dane analizowałeś i jaką decyzję biznesową to zmieniło?
W JCB Tools liczyłem CAC per kanał z Elevar (server-side, GA4/Ads/Meta/TikTok) i własnego dashboardu multistore, a wartość klienta z Klaviyo: powtarzalność zakupu w 90 i 180 dniach, per kategoria wejścia.
Klient, który wchodził przez narzędzie 18V, wracał po akumulatory i osprzęt znacznie częściej niż klient wchodzący przez generator czy myjkę — przy porównywalnym CAC.
DecyzjaPrzesunąłem budżet Meta, Google i TikTok na platformę 18V jako produkt wejściowy, zaakceptowałem wyższy CAC na pierwszym zakupie i ustawiłem sekwencje post-purchase pod osprzęt. |

Same sklepy nie były mi dane: zbudowałem je w Shopify od zera, wdrożyłem, rozbudowałem do pełnych kanałów sprzedaży i przeszkoliłem zespół serią szkoleń do ich samodzielnej obsługi — tak, żeby liczby, o których piszę wyżej, nie zależały ode mnie ani od agencji.
02 · Sklep obok marketplace'ów i partnerów
Opisz sytuację, w której sprzedawałeś produkt jednocześnie przez własną platformę i przez marketplace lub sieć partnerów/dystrybutorów. Jak dzieliłeś priorytety i budżet między te kanały?
W Interhandlerze prowadziłem równolegle sklep firmowy w Shopify, osiem marketplace'ów (Allegro na dwóch kontach, Amazon.de, Rozetka.ua, Erli, Ceneo, TikTok Shop, Fruugo, AliExpress) oraz sprzedaż B2B do sieci dealerskiej: około 30 dealerów części do maszyn JCB i około 50 dealerów JCB Tools w Polsce, którzy kupowali przez sklep B2B, a jednocześnie generowali polecenia i leady przy transakcji online.

W latach 2024–2025 prowadziłem ekspansję marki Onyx na europejskie rynki Amazon i na Amazon US: listingi, compliance, logistyka i reklama per rynek, z sukcesem sprzedażowym w każdym z nich, obok kanałów krajowych.

Nie prowadziłem subskrypcji. Przygotowałem pilotaż dla części zamiennych i JCB Tools: smary, oleje i filtry wymienne w cyklicznej dostawie; zarząd nie zatwierdził pilota.

01 · CAC against LTV
Describe an e-commerce or D2C project where you personally measured and optimised CAC against LTV. What data did you analyse and what business decision did it change?
At JCB Tools I measured CAC per channel with Elevar (server-side, GA4/Ads/Meta/TikTok) and my own multi-store dashboard, and customer value from Klaviyo: repeat purchase within 90 and 180 days, by entry category.
A customer who came in through an 18V tool came back for batteries and accessories far more often than one who came in through a generator or pressure washer, at comparable CAC.
The decisionI shifted Meta, Google and TikTok budget onto the 18V platform as the entry product, accepted a higher CAC on the first order and built post-purchase flows around accessories. |
Second findingAllegro Ads had a lower CAC but zero customer data and no repeat purchases in our system, so I limited it to volume categories and pointed the whole retention budget at the company store. |
The stores themselves were not handed to me: I built them in Shopify from zero, launched them, grew them into full sales channels and trained the team through a series of sessions to run them on their own, so that the numbers above depended neither on me nor on an agency.
02 · Store, marketplaces and partners
Describe a situation where you sold a product through your own platform and through a marketplace or a partner/distributor network at the same time. How did you split priorities and budget between those channels?
At Interhandler I ran the company Shopify store in parallel with eight marketplaces (Allegro on two accounts, Amazon.de, Rozetka.ua, Erli, Ceneo, TikTok Shop, Fruugo, AliExpress) and B2B sales into the dealer network: around 30 JCB machine-parts dealers and around 50 JCB Tools dealers in Poland, who bought through the B2B store and at the same time generated referrals and leads with the transaction online.

In 2024–2025 I led the expansion of the Onyx brand onto the European Amazon marketplaces and Amazon US: listings, compliance, logistics and advertising per market, with sales success in each, alongside the domestic channels.
03 · Customer service as an LTV lever
Describe a situation where you treated customer service or the post-purchase process as a tool for building LTV rather than an operating cost. What did you change and how did it affect retention or churn?
I put customer service for every account under one team with one standard, regardless of channel.

04 · Retention and churn in the first 90 days
If you have worked in a subscription model: describe how you would reduce churn in the first three months of the customer lifecycle. If not, describe an analogous retention mechanism you implemented in another model.
I have not run a subscription. I prepared a pilot for spare parts and JCB Tools: lubricants, oils and replacement filters on recurring delivery; the board did not approve it.
